Shopee vs TikTok Shop vs Lazada — what survives after fees and the ads it takes to sell

On headline commission, TikTok Shop wins Thai fashion outright: 11.77% including VAT for Womenswear & Underwear on the schedule effective 5 July 2026, against Shopee's 17.12% for Women Clothes effective 4 August 2026.[1][2] That is a 5.35-point gap, and it is the number every Thai comparison page ranks on.

TikTok Shop's own academy says the commission alone is not the take rate — the Commerce Growth Fee and the Transaction Fee are charged on top of it.[1] Add them (8.03% including VAT outside the electronics cluster, capped at THB 199 per item, plus 3.21%) and TikTok Shop's fashion take rate on a THB 550 order is 23.2% against Shopee's 20.5%. The ranking inverts before a single baht of ad spend enters the calculation — and inverts again, back the other way, once the order is large enough for that THB 199 cap to bind.

There is no cheapest platform. There is a cheapest platform for a given price point in a given category, and the crossover for Thai fashion sits at about THB 3,720 an order.

The same order, priced by all three

TikTok Shop needs a 5.29 ROAS to break even where Shopee needs 4.64 — a 14% harder bar for the identical product at the identical price. Lazada spans the whole field on its own: its Marketplace Service Fee for Fashion is published as a range, 7.5% to 16% before VAT, so the same shop could be paying an 11.2% take rate or a 20.3% one and would not know which without opening the leaf-rate document.[3]

TikTok Shop sells its own discount back to you

TikTok Shop publishes exactly one way to lower the commission rate: Marketplace sellers whose GMV Max spend exceeded 3% of gross revenue over the trailing 30 days get 1.07 percentage points off the category commission — on every order in the shop, not only the advertised ones.[1] It is a genuine reduction, and it is conditional on buying ads.

Priced out: on a shop collecting THB 220,000 a month, the 3% threshold is THB 6,600 of GMV Max spend. In return, break-even ROAS on the fashion SKU above moves from 5.29 to 5.01 — still 8% above Shopee's 4.64. The discount is real; it does not close the gap, and it is the only fee lever any of the three platforms lets a seller pull.

Where the ranking flips back

TikTok Shop caps the Commerce Growth Fee at THB 199 per item. Shopee's Sale Transaction Fee has no cap. That single difference means TikTok's take rate falls as the ticket rises while Shopee's stays flat — so the two schedules cross.

The crossover lands at roughly THB 3,720 of order value. Below it Shopee is the cheaper counterparty for Thai fashion; above it TikTok Shop is, and the gap widens with every baht. The cap is per item, so a two-item order crosses over at a different point again — which is the real conclusion of this page: "which platform is cheaper" is not a question about platforms, it is a question about a price point in a category.

The half nobody publishes

Fees are the knowable half. The other half is what it costs to actually sell a unit on each platform — the cost per incremental order the auction will charge you — and no platform publishes it, no comparison page can source it, and it differs per shop, per category and per week. Anyone quoting a cross-platform CPC benchmark is quoting an average that does not describe your account.

What the fee schedule does give you is the bar that cost has to clear. Break-even ROAS is 4.64 on Shopee, 5.29 on TikTok Shop and anywhere from 3.24 to 4.60 on Lazada for the same fashion SKU. The correct procedure is not to pick a platform from a table; it is to run a small, bounded test on each, measure your own realised cost per incremental order, and keep the platforms where that number sits below the bar. The table tells you what "below the bar" means on each. That is as far as published data can honestly take you.

Where this comparison breaks down

  • Lazada publishes ranges, not rates. The Fashion cluster is announced as 7.5–16% before VAT for Marketplace sellers; the leaf-level rate lives in a rate document of over 2,900 rows per seller class, published only as Thai-language PDFs. Nine points of take rate sit inside that range, which is more than the entire gap between Shopee and TikTok Shop.
  • The comparison is one category at one price point. Electronics inverts the picture again — Shopee charges 7.49% for Mobile Phones and Tablets while TikTok Shop charges 6.42% for computers and tablets, and TikTok's Commerce Growth Fee drops to 6.96% inside the electronics cluster. Re-run the arithmetic for your own category before drawing a conclusion from this one.
  • The THB 199 Commerce Growth Fee cap is per item, not per order. A multi-item order moves the crossover point, and a shop whose average order contains two or three items should recompute rather than reuse the THB 3,720 figure.
  • Shopee Mall and LazMall tiers carry higher rates than the non-Mall figures used here (Shopee Mall reaches 19.26% including VAT), and TikTok Shop's Mall and Mall Combo tiers differ again. Programme enrolments — free-shipping schemes, Lazada's Premium Package at 8% before VAT — stack further.
  • Affiliate commission is excluded entirely. On TikTok Shop in particular a large share of orders arrives through creators, and that commission stacks on top of everything in this table, which structurally raises TikTok's effective cost above what the fee schedule alone implies.

Every fee rate on this page comes from the DataGlass Marketplace Fee Dataset (v2026.08.25, last verified 25 August 2026), which transcribes Shopee, Lazada and TikTok Shop Thailand fee schedules from each platform's own dated documentation. A rate ships only when it comes from the platform's own site, the source page carries a date, the VAT treatment is stated by the source rather than inferred, and a human has opened the source and read the number. Where a platform publishes a range rather than a rate, the range is reproduced as a range. The dataset is CC BY 4.0 and machine-readable.

The order economics held constant across the three platforms — THB 550 paid, THB 280 landed cost, THB 13.50 averaged voucher, THB 25 absorbed shipping — are illustrative assumptions, not measurements from DataGlass accounts. They are identical in every row on purpose: the only thing that moves between rows is the published fee stack, so the break-even column isolates the platform's own cost. No cost-per-click, conversion-rate or profit-lift figure is claimed anywhere on this page, because none of those is published by any of the three platforms.
